Let\u2018s do some inventory and tool maintenance. First things first:<\/strong><\/p>\n<hr \/>\n<h1><strong class=\"markup--strong markup--p-strong\">The Good Old Backlog<\/strong><\/h1>\n<p class=\"graf graf--p\">Thanks to <a class=\"markup--anchor markup--p-anchor\" href=\"https:\/\/simonsinek.com\/\" target=\"_blank\" rel=\"noopener\" data-href=\"https:\/\/simonsinek.com\/\">Simon Sinek<\/a>\u2019s now famous Ted Talk about the \u201cGolden Circle\u201d, \u201c<a class=\"markup--anchor markup--p-anchor\" href=\"https:\/\/www.youtube.com\/watch?v=u4ZoJKF_VuA\" target=\"_blank\" rel=\"noopener\" data-href=\"https:\/\/www.youtube.com\/watch?v=u4ZoJKF_VuA\">Start with why!<\/a>\u201d has been an integral part of every consultant\u2019s repertoire for some years now. At least I was very inspired by it. And I still am.<\/p>\n<p class=\"graf graf--p\">Until Sinek (well), the following order applied:<\/p>\n<hr \/>\n<h2><strong class=\"markup--strong markup--li-strong\">WHAT<\/strong>\u200a\u2014\u200aWhat do we do?<\/h2>\n<ul>\n<li>What products and services do we offer? What are they capable of doing or helping?<\/li>\n<\/ul>\n<h2><strong class=\"markup--strong markup--li-strong\">HOW<\/strong>\u200a\u2014\u200aHow do we do it?<\/h2>\n<ul>\n<li>What are our technical and other approaches? What makes us, our product\/service different? In which way are we better than the competition?<\/li>\n<\/ul>\n<h2><strong class=\"markup--strong markup--li-strong\">WHY<\/strong>\u200a\u2014\u200aWhy do we do it?<\/h2>\n<ul>\n<li>Why buy from or work with us?<\/li>\n<\/ul>\n<hr \/>\n<p class=\"graf graf--p\">Today, many professional folks follow Sinek\u2019s catchy suggestion to proceed in reverse order. So before we talk about which project or product to implement and how we take care of more fundamental issues value, vision, and mission workshops are being held, coaching rounds are being done, and canvases are being filled out.<\/p>\n<p class=\"graf graf--p\">Because the first question to be answered is these important ones: Why do we do exactly what? What matters to us? In this project, in this product, for us as a business leader, as a company, as a team?<\/p>\n<hr \/>\n<h2 class=\"graf graf--p\">That makes sense.<\/h2>\n<p class=\"graf graf--p\">Because answers to these questions help us decide which investment to pursue. (Especially if we have done our homework: Who does \u00a0expect what in the matter: us, our customers, our funders, and other stakeholders? In terms of content, financially, strategically? Are the expectations realistic?)<\/p>\n<blockquote>\n<p class=\"graf graf--p\"><strong>That said, I rarely start with it. Because in my experience, it delays good results. Sometimes it even prevents them.<\/strong><\/p>\n<\/blockquote>\n<hr \/>\n<h2 class=\"graf graf--p\">When people seek help<\/h2>\n<p class=\"graf graf--p\">&#8230; they have tangible, concrete problems: What to do? How to decide? Do we accept the new order? Should we continue to develop product XYZ, when we have too much to do anyway? Their feeling: Something! Must! Happen! Now! (And they are often right about that.) <\/strong><\/p>\n<p class=\"graf graf--p\"><strong>In other words: They have other worries than that they would or could deal with (in their eyes) somehow important, but at the moment only secondary, non-acute issues.<\/strong><\/p>\n<hr \/>\n<h2 class=\"graf graf--p\">Moreover<\/h2>\n<p class=\"graf graf--p\">&#8230; most of the Clients consider the situation threatening, which gives them tunnel vision and makes them think and act in rigid ways. In this situation, they have little confidence in their problem-solving abilities and are unable to call on their skills. They\u2019re in a \u201cstuck state\u201d. They desperately need help. After all, that is why they call a consultant.<\/p>\n<p class=\"graf graf--p\">A formulated \u201cWhy\u201d together with a set of values could help clients very practically right now, in this very second. But they are not in a position to recognize that.<\/p>\n<hr \/>\n<p><a href=\"\/\/www.podbean.com\/trellis\" target=\"_blank\" rel=\"noopener noreferrer\"><img decoding=\"async\" data-src=\"\/\/d8g345wuhgd7e.cloudfront.net\/site\/images\/affiliate_728_3.jpg\" src=\"data:image\/svg+xml;base64,PHN2ZyB3aWR0aD0iMSIgaGVpZ2h0PSIxIiB4bWxucz0iaHR0cDovL3d3dy53My5vcmcvMjAwMC9zdmciPjwvc3ZnPg==\" class=\"lazyload\" \/><\/a><\/p>\n<hr \/>\n<h2 class=\"graf graf--p\">Therefore<\/h2>\n<p class=\"graf graf--p\">&#8230; working on fundamental and central \u201cWhy\u201d questions in this situation does not help and might even have a harmful effect. Because great resistance would have to be expected. So what should we do?<\/p>\n<blockquote>\n<p class=\"graf graf--p\"><strong>My answer: Take care of the backlog as quickly as possible\u200a\u2014\u200aall together! Finally, help. And even with a plan! Finally, getting things done without any further ado! Clients feel understood and taken seriously in their distress (at least that is my guess and hope). This is by no means just faked by me. After all, to me also, doing the right things in time is the most important thing.<\/p>\n<blockquote>\n<p class=\"graf graf--p graf--startsWithDoubleQuote\"><strong class=\"markup--strong markup--p-strong\">\u201cProblem Talking creates Problems\u2026\u201d<\/strong><\/p>\n<\/blockquote>\n<h3 class=\"graf graf--p\"><strong class=\"markup--strong markup--p-strong\">Situational picture\/problem description<\/strong><\/h3>\n<p class=\"graf graf--p\">Backlog entries describe in detail a confusing, tangled situation. And everything that needs to be done in regard to it. This helps us getting our bearings: What exactly are we talking about? What is the problem or what are the specific problems? How big are they? Are we talking about projects? Tasks? Dependencies? Structures? About everything at the same time? Which of these are important? How serious? Do we already have ideas about what needs to be done and where?<\/p>\n<h3 class=\"graf graf--p\"><strong class=\"markup--strong markup--p-strong\">Ability to act<\/strong><\/h3>\n<p class=\"graf graf--p\">The question of what goes into the backlog and how, the topics and discussions that arise from this\u200a\u2014\u200aall this is important so that the clients can experience that they are able to act and (of course) able to solve their problems. This is not magic: this way, a large abstract problem becomes visible and manageable in smaller individual packages. A complete solution may not yet be in sight. But at least clients can now see how they can tackle issues one by one.<\/p>\n<p class=\"graf graf--p graf--startsWithDoubleQuote\"><strong class=\"markup--strong markup--p-strong\">\u201c\u2026Solution Talking creates Solutions.\u201d<\/strong><\/p>\n<h3 class=\"graf graf--p\"><strong class=\"markup--strong markup--p-strong\">Activate solution ability<\/strong><\/h3>\n<p class=\"graf graf--p\">Instead of a threatening dark forest, clients slowly see trees again in forest sections that can (and must) be managed. So they broaden their view, feel less and less like victims of the situation, talk less and less about problems, and more and more often about solutions. They trust more and more in their competencies and abilities, they become more flexible and imaginative.<\/p>\n<h3 class=\"graf graf--p\"><strong class=\"markup--strong markup--p-strong\">Prioritization<\/strong><\/h3>\n<p class=\"graf graf--p\">The overview of topics, stories, projects, to-dos, etc. (which becomes finer and finer as time goes on) ensures that prioritization can and must take place now. Here, clients usually notice that they don\u2019t have any useful, conscious criteria for this. This is a good time to talk about what is important and to start working with the Golden Circle: What do we want? What do we need? Why and what for?<\/p>\n<hr \/>\n<h2 class=\"graf graf--p\">This all takes place over some time<\/h2>\n<p class=\"graf graf--p\">&#8230;in several steps and loops. In the course, we keep reviewing the elaborated results. At the same time, the clients reflect on the experience to learn from it together.<\/p>\n<p class=\"graf graf--p\">Thanks to the backlog with its focus on doing, the clients hardly notice this (important) process. They concentrate on problem-solving and good work results. That is what they are interested in. That is the most important thing.
